Push or fold: how a short stack changes tournament decisions

Below roughly ten to fifteen big blinds, raising small leaves you committed anyway, so the useful choice narrows to moving all in or folding. Which hands clear that bar depends on far more than the stack.

What push or fold means

It is not a style. It is what happens to the decision tree when the stack gets short enough that a normal raise no longer leaves room to play.

With a deep stack, a raise before the flop opens three more streets of decisions. With a short one it opens almost nothing: the money is going in on most flops whatever comes, so the raise has quietly become an all in with extra steps and less fold equity. At that point the two moves worth considering are the two that are left.

Effective stack is what counts

The number that matters is the effective stack, which is the smaller of the two stacks in the confrontation. It is all that can actually change hands.

If you hold 9 BB and the player behind you holds 40 BB, the effective stack is 9 BB. If you hold 25 BB and the only player left to act holds 7 BB, the effective stack is 7 BB, and it is that person who is in a push or fold situation, not you.

Measure it in big blinds, not chips. Chips only mean something relative to the blinds, and the blinds keep rising.

Why a short stack removes decisions after the flop

Take a stack of 8 BB with blinds of 0.5 and 1. You open to 2 BB from a late seat and the big blind calls.

  • Pot: your 2, their 2, the small blind’s 0.5, so 4.5 BB.
  • Behind you: 8 - 2, so 6 BB.
  • Stack to pot ratio: 6 / 4.5, about 1.3.

At a ratio near 1, a single bet on the flop puts the rest in. There is no meaningful turn decision, no river decision, no room to fold to pressure without giving up more than the hand is worth. You have spent your fold equity on a small raise and bought nothing with it.

Moving all in instead keeps the whole stack behind the threat, which is where its value is.

Fold equity

A shove wins in two ways: everyone folds, or someone calls and you have the better hand at showdown. The first of those is fold equity, and it is the part that shrinks as the stack shrinks.

The reason is arithmetic on the other side of the table. Compare two shoves into a big blind, blinds 0.5 and 1.

Facing the short shove they need to win only 35.3% of the time, so they call with far more hands. Facing the larger one they need 44.9% and have to fold a great deal more. The shorter you get, the more of your win has to come from actually holding the best hand, and the less comes from making people fold.

That is the case for shoving while the stack still has some threat in it rather than blinding down and hoping to be dealt something.

Position, players still to act, and antes

How many players are left, not what the seat is called. Shoving into one player is a different proposition from shoving into five. Each additional player is another chance that someone behind wakes up with a real hand, and the effect compounds quickly. This is why a hand that is an easy shove from the small blind is a fold from the first seat at a full table.

Antes widen everything. An ante puts dead money in before anyone acts. With blinds of 0.5 and 1 the pot starts at 1.5 BB. Add an ante totalling 1 BB and it starts at 2.5 BB. Risking the same stack to win two thirds more makes a successful shove worth noticeably more, so ranges get wider as soon as antes are in play. A chart built without antes will be too tight for a table that has them.

Opponent ranges are an input. Equilibrium charts assume the other side is also playing the equilibrium. Against someone calling too tight, shove wider, because more of your value comes from folds. Against someone who calls with anything, shove tighter and let the showdown do the work. Neither adjustment is available if you treat the chart as fixed.

Chips are not money

This is the part that separates tournaments from cash games, and it is where most short stack reasoning goes wrong.

In a cash game a chip is worth a chip, so a decision that wins chips on average is a decision worth making. In a tournament the prize pool is fixed and paid in steps. Doubling your stack does not double your share of it, because the prizes for finishing higher do not double with every doubling of chips. The chips you win are worth less each than the chips you already had, and the chips you risk are worth more.

The practical consequence: a shove that gains chips on average can still lose tournament equity. Chip expectation and prize expectation are two different measurements and they do not always agree.

Bubble factor

Near the money, that gap opens wide. Busting out just before a payout costs you the prize you were about to reach, while the chips you would have gained add much less. The ratio between what you risk and what you stand to gain, measured in prize equity rather than chips, is the bubble factor.

It moves calls more than it moves shoves. The shover still collects the dead money when everyone folds, which does not risk elimination. The caller is putting a whole stack at risk against a range that is already committed, so the price they need goes up sharply. Shoving ranges stay wide near the bubble while calling ranges tighten hard.

A chart is a model, not an answer

Push or fold tables come from solving a defined situation, and the solution is only as good as the definition. Every one of these changes the output:

  • the number of players still to act
  • the blind sizes and whether there is an ante
  • whether the model measures chips or prize equity
  • the payout structure, if it measures prize equity
  • the assumption that everyone else plays the same equilibrium

Two charts that disagree are usually not in conflict. They were built for different inputs, and one of them is not describing your table.

Fifteen big blinds is not a switch

Treating a single stack size as the moment strategy changes is the most common mistake in this area. There is no threshold at which one approach stops working and another starts.

With a large ante and one player left to act, shoving can be right well above 20 BB. At a full table with no ante and deep-stacked players behind, it can be wrong at 10 BB. The stack is one input among several, and the ones that move the answer most are how many players can still act and how much dead money is already in the middle.
